We didn’t come up with the 9 Key Profiles for Effective Teams because it sounded clever in a deck.

I observed them because I kept seeing the same moments unfold - room after room, team after team, puzzle after puzzle. People would naturally step into these roles, which I found fascinating. After watching more than 150 corporate escape room training runs, it’s not the puzzles I remember most from those experiences… it’s the people.

I’ve seen Directors freeze while their junior members quietly take charge. I’ve seen overly confident teams walk into a room only to unravel under pressure. I’ve watched office politics surface unexpectedly, and I’ve noticed the same patterns of behavior across dozens of different teams.

These patterns reveal both how a team succeeds and how it struggles. Someone always challenges everything. Someone hangs back, choosing the observer’s path. Someone rallies the group, narrating the action, and bridging communication gaps no one else has noticed.

What’s powerful is that these roles don’t emerge because of job titles or personality test results. They emerge naturally through action under pressure. That’s where the 9 Key Profiles came from. Each one is incomplete on its own, but together they create the bigger picture of how effective teams operate.

When we designed the Submerged workshop at Teamwork Unlocked, we were adamant that it wasn’t just about creating a fun game. Yes, it’s engaging - but more importantly, we wanted to create a mirror.
